Software companies treat product development as an obvious discipline. You build a feature on a hypothesis about what customers want, ship it, watch how they actually use it, and iterate. Nobody sells a product roadmap as a one-shot prediction.
Then those same companies turn to pricing and treat it as a one-shot prediction problem. Hire a consultancy. Run a willingness-to-pay study. Predict a “magical price point.” Ship it as a multi-year commitment. Ride it until the next pricing event three to five years later, when the discounts have run wild and the spread between list and net has become operationally obnoxious. Hand the problem to whoever buys the company next.

Why the industry does it backwards
The dominant playbook is prediction. Hire a firm to commission a willingness-to-pay study. Run conjoint analysis or a Van Westendorp survey on a few hundred buyers. Triangulate a price point. Build a pricebook around it. Ship.
Two problems.
The first is the research. Peer-reviewed willingness-to-pay studies that compare survey methods against incentive-aligned tests (where buyers put real money on the table) consistently show the popular survey methods overstate true willingness-to-pay by roughly 2x. Conjoint analysis, the more rigorous survey method, still misses meaningfully without incentive-aligned design. None of this is hidden. The methods are published. The biases are published. They get used anyway because the deliverable looks rigorous, and the industry rewards the appearance of rigor over the reality of it.
The second problem is what we see in the data. Across four decades of SPP engagements, the prediction model fails the same way every time. The pricing event ships a higher list price. The sales team, with no real support behind the new price points, falls back on discounting. Discounts run chaotic. Net prices stay flat. Two years in, the company is congratulating itself on the latest “pricing transformation” while the customer base is paying roughly what they paid before. The spread between list and net has widened to the point where the pricing model is ignored on the deal floor.
The math works the same way in nearly every engagement we audit. List prices rise; net prices don’t follow; the transformation is theatre. We’ve written before about the worst pricing mistakes B2B SaaS companies make; the pattern in this section is the structural cause behind several of them.
What getting paid fairly actually means
Most companies define “fair compensation for value” as a higher list price. That measures the wrong number.
Fair compensation is a consistent net price across bundles, configurations, channels, and customer groups. The list price is the marketing surface. The net price is the truth. A company that raises list by fifteen percent and watches its discount discipline collapse so the average rep now lands customers at a 75 percent discount instead of the previous 65 percent has not been paid more for its value. It has been paid the same, with a higher hassle premium for negotiation.

We see the same pattern in nearly every transaction-data audit we run. We have cataloged it across decades of engagements.
When pricing only moves every few years and the sales team has no shared anchor for net-price targets, discount discipline drifts. Today’s 70 percent discount becomes tomorrow’s 92 percent discount. Not in one quarter. Not in two. Across the four-to-six-year window between pricing events, the cohort of “acceptable discount” creeps up because individual reps push for one more point on each negotiation, sales managers approve to close the quarter, and there’s no governance loop that pulls the cohort back to the surface.
The visible artifact is the spread. List prices climb while net prices stay flat, and the gap between them widens until the pricing model stops looking credible to anyone on the sales floor. At which point reps start ignoring the pricing model entirely and negotiating from the discount column rather than the price column. The pricing model becomes a wall ornament.
The root cause sits in the pricing architecture, not in sales execution. Reps respond to incentives. If the comp plan pays on revenue and the pricing architecture has no way to enforce a margin floor, reps will discount to close the deal because that’s what the comp plan rewards. Two regimes: event-based vs continuous
There are two regimes.
Event-based pricing rewrites the architecture in a single project. Multiple decisions move simultaneously. Long planning cycles, high coordination cost, large blast radius if a decision lands wrong. This is the pattern most large-consultancy engagements default to and the pattern that creates the failure modes described above.
Continuous monetization keeps the architecture stable and moves specific decisions on quarterly or finer cadences. Fewer decisions move at once, which means fewer assumptions stacked, which means a tighter measurement loop. The discipline is to move fewer things and measure faster. The point isn’t to avoid big changes; it’s to avoid stacking so many at once that nothing can be cleanly attributed when the market responds.
Intentional vs accidental continuous monetization
Inside the continuous regime, there is a second distinction that matters more than the first. Not every vendor iterating frequently has chosen to operate continuously.
Accidental continuous monetization is what happens when the market forces a vendor to iterate without the architecture to do it cheaply. Each move costs full freight: engineering work to ship the new metric, sales retraining, customer communications, contract amendments, attribution arguments at renewal. The cadence is high. Each iteration costs as much as the last one. The vendor often sees all that motion as evidence of agility when it’s actually evidence of architectural debt. Accidental continuous monetization is more dangerous than event-based pricing, because the high tempo masks the deeper problem.
Intentional continuous monetization is the alternative. The architecture is built for iteration. Telemetry on the live pricing surface. Governance baked into the licensing, packaging, and pricing decisions. Tooling that lets the team see how each metric is performing against actual transactions. The test for any vendor claiming to operate continuously is whether the next iteration costs less than the one before. If it does, the iteration is a discipline. If it doesn’t, the iteration is a tax.
When the initial build is expansive

The discipline doesn’t break here. It changes shape. The architectural design can be expansive; the rollout has to be staged. The licensing metric is usually the riskiest move because it changes the unit customers pay for, which carries the highest blast radius if the new unit doesn’t behave the way the model assumed. The first phase is sometimes a pricing change inside the existing metric, watched for sales-team and customer reaction before anything else moves. Other times a packaging change leads, seeding the option that a future metric will attach to. The metric itself can go first, but usually only after the lower-risk moves have validated the assumptions it will sit on. Each phase is its own iteration with measurable feedback. The expansive design is a hypothesis. The phased rollout is what vets it.
The dose-response relationship from earlier still holds: more decisions shipped at once means more assumptions stacked means a longer feedback loop before any single assumption can be falsified. Big initial builds compress that risk by sequencing the rollout in time even when the design moves all three layers in concept. The companies that get this wrong ship the metric, packaging, and price changes simultaneously and then can’t tell which decision caused which response in the data. The companies that get it right phase the rollout deliberately and use each phase to confirm or correct the design before the next one ships.
Vetting an event-based recommendation already shipped

How value-based pricing actually emerges
Most software companies say they want value-based pricing. They mean it. The problem is that value-based pricing isn’t a decision you make. It emerges from a discipline of iteration. You can’t price to value if you don’t know what the customer values. And you don’t know what the customer values until you’ve shipped something, watched how they used it, and seen what they’d pay for it.
Building the value library

Sales execution is part of the same capability set. Imagine two software companies that are identical in every way that matters (the product, the customer base, the market position, the value being delivered) except for their sales teams. Their monetization architectures should not be identical. Pricing intersects with sales execution. Part of what you’re validating in each iteration is the channel’s ability to substantiate the metric of choice, defend the packaging, and hold the price points. That ability is a human and organizational attribute, not a product attribute. People often miss this and treat pricing as if it lives entirely on the product side of the house. It doesn’t.

PowerPoint slideware doesn’t upskill anyone. The capability gap shows up six months later, when the sales team is still operating against the old playbook and the new architecture isn’t producing the modeled outcomes.

Most software companies don’t have these libraries because pricing isn’t a codified discipline yet. It’s still emerging. Most software companies inherited their volume-discount schedules from 1980s manufacturing. Tiered, step-function schedules: set the breakpoints, pick a discount at each, ship it as a table. CPQ tools enforce these schedules. Pricing committees defend them. The pattern persists because almost everyone borrowed it from somewhere else, not because it fits how software value actually scales. The relevant point for the architecture: a step function isn’t a continuous schedule. There’s nothing to tune. The math between the breakpoints is whatever the customer happens to land on. There’s no way to enforce a margin floor across the whole volume range. The slope can’t be adjusted based on what the data shows. Updating one part of the schedule requires renegotiating tiers across the whole pricebook. The result is a discount table that pretends to be a pricing model.

Sales reps get paid on gross profit, based on where they land the customer on the surface, not on top-line revenue. That turns the surface from a pricing artifact into something that actually drives behavior. Single source of truth for the entire sales motion
The pricing surface is the team’s single source of truth. As software deploys more deeply into a customer’s organization, the buying expands across different user groups, and each successive group typically derives partial value rather than the full value the first group received. A margin-calibrated pricing surface has to balance these varying rates of value extraction across the customer base against the software vendor’s margin goals. That takes careful crafting and a set of unique optimizations that balance pricing differentials across the entire product portfolio. Get this wrong and customers stall. They deploy the software only to the user groups or workflows they perceive as the highest-value, which caps the deal’s long-run revenue and limits the switching costs that come from broader entrenchment. The goal is the opposite. Maximize software penetration in a customer account so capabilities are embedded into as many workflows as possible. Once workflow penetration reaches a satiation point, value delivery intensifies as integration value comes online and the customer’s reliance on the software begins to skyrocket.
Put another way: most companies focus on market penetration. What you’re really focused on is customer workflow penetration, and you can’t get there without a margin-calibrated pricing surface. The Stair is incremental value. Every meaningful new capability the product ships is evaluated as an opportunity to broaden the offering, justify a list-price step on a defined cohort, or seed a new edition. Not every feature. Not every release. Specific value injections that change the customer’s calculus on what they are getting for what they are paying.
The Escalator is structured discount discipline. Annual list increases are paired with surface-driven discount reductions. The customer’s net price escalates because the discount cohort tightens, not because the list price runs away from the market. This is the mechanism that protects against the failure mode in the discount-creep section: list rises in steps that the surface enforces, and net rises with it because discount drift is governed at the architecture rather than left to the negotiation.
When Stair and Escalator runs together, the company holds the spread between list and net stable while the absolute numbers move upward. The pricing model stays credible. Reps sell from price columns rather than discount columns. The net-price-stays-flat-while-list-rises pattern reverses.
Tuning the surface post-rollout
Here’s how the tuning typically goes. Roughly 30 to 60 days after a rollout we begin sculpting the surface against the transaction data coming in and the qualitative read from the sales team on the deal floor. The bias is to under-shoot rather than over-shoot. Deal attribution gets sharper because the surface provides a counterfactual for every closed deal: what would the net price have been at the targeted point, and how much margin did the negotiation give back?
Product
Product stops shipping features without a pricing implication review. Every meaningful capability is evaluated against the Stair: does this justify a list-price step, a packaging move, a metric refinement, or is it a maintenance feature that flows into the existing subscription stream? Generalist consultancies
