Pricing is among the strongest levers a B2B software company has for growth and profitability. It is also one of the riskiest, because it directly touches the revenue model. The companies that win at monetization understand their customer mix well enough to predict how each customer group will react to a price change before shipping it. The companies that lose are guessing. Take the software company that had a legacy per-user pricing schedule ranging from $10 to $30 and decided to simplify to a flat $20 for “simplicity”. The logic was clean. The outcome nearly took the business down because under that logic were hidden price increases for many customers. They recovered, but the recovery took longer than the original mistake and left a permanent drag on the customer relationships that survived it. Some pricing levers cannot be un-pulled. Untangling an unintended consequence can take months or years. The job of a pricing-change process is to catch those unintended consequences before they ship, not after.

Not all pricing changes carry equal risk

One distinction reshapes how to think about risk across the three strategic pricing decisions. Licensing changes carry the most risk. Packaging changes sit in the middle. Pricing changes carry the least, assuming the change is not extreme.

The intuition usually runs the other way. Most executive teams treat a price increase as the scariest move and a licensing change as a routine tweak. The opposite is closer to the truth.

Licensing changes: every downstream system has to be retooled

A licensing model change is a change to the unit the business counts. Every downstream system is built around that unit. Sales objection handling, the forecast model, the CRM data model, the CPQ rules, the deal desk approval thresholds, the compensation plan, the revenue reporting stack, the billing system, the contract management system, the license and entitlement management layer, engineering instrumentation, product roadmap decisions, the procurement experience on the customer side: all of it calibrates to the licensing metric in place today. Change the metric, and every one of those systems has to be retooled. The business does not just see a new invoice line item; it sees a new operating model. That is where the risk lives.

Packaging changes: the value story flexes, the unit holds

Packaging changes sit in the middle. Moving capabilities between editions, adding or retiring SKUs, or restructuring the Pricebook touches the sales motion and the deal desk, but does not redo the measurement unit. The value story that sales tells stays tied to the value metric, which has not moved, so the core narrative does not change. What changes is a few chapters of it: which capabilities sit in which edition, what the Pricebook looks like now, how reps walk a buyer through the new structure. The forecasting apparatus underneath stays intact because the unit it counts stays intact.

Pricing changes: hygiene unless the magnitude is dramatic

Pricing changes (the actual prices) are the smallest risk when the change is proportionate. Adjusting list prices, discount bands, or incentive structures inside a stable licensing-and-packaging architecture is normal hygiene. The exception is the move nobody should confuse with routine: doubling a price, cutting it in half, or making any change of that magnitude. Those are strategic interventions in disguise, and they carry their own risk profile, closer to a licensing-level change than a pricing one.

The hierarchy matters because it tells you where to spend the most diligence in the Define stage. Getting the licensing model right is the decision the rest of the architecture has to serve. A framework for managing risk in software pricing: Define, Deploy, Defend

SPP organizes pricing work into three stages, and each stage has its own class of risk.

  • Define — understand the business from the inside and the outside. Build the pricing architecture: licensing model, packaging, and pricing. Validate it quantitatively against the actual customer base before anything changes.

The risks at each stage are different, and mitigating one does not mitigate the others. A company can have the cleanest strategy on paper and still blow up at Deploy because the salesforce never believed in it. Risk: Operating without a clear view of the whole picture

Many companies start pricing projects by asking the wrong question. “What price point should we be at?” is the archetype. Optimal pricing is an output of the Define process, not an input. It emerges from the value metric choice, the packaging structure, and the pricing rulebook working together. Picking a price before those three decisions are settled produces pricing that is miles from optimal, and the error compounds because every downstream decision gets anchored to the wrong starting point.

The same failure mode appears in a different form when leadership starts with a solution: “we want to do consumption-based pricing” or “we want to move to credits.” That is a preconception, not a conclusion. Once the preconception is in place, the evidence gathered during Define is filtered through it. Signals that support the preconception are noticed, signals that contradict it are discounted or missed entirely. Teams end up validating a choice they made before the work began.

Risk: Copying a competitor’s pricing model — and inheriting their risk with it

Copying a competitor’s pricing model is a common shortcut. The reasoning goes: they have more resources than we do, they have tested it, if it works for them it will work for us. The reasoning is wrong. The competitor’s model reflects their products, their customer mix, their sales motion, their channel strategy, and their iterative history getting from v1 to whatever is live today. None of that transfers. What does transfer is the risk embedded in the model: the edge cases they have not yet solved, the customer groups it penalizes, the discount schedule it quietly encourages. A copy inherits the risk without the context that makes it manageable.

Your risk is also probably higher than theirs, because they arrived at the current model through several iterations. You have not taken that journey. The model fits their business in a way it cannot fit yours.

Risk: Acting on unvalidated assumptions about customer behavior

“We don’t discount much” is the single most common thing we hear from executives at the start of an engagement. The transactional data almost always shows a different picture. Discounting is happening, it is happening at a scale the executive team does not see, and the pattern of who gets what discount reveals where the pricing strategy is leaking. If the project launches on the assumption that discounting is disciplined, every downstream decision is calibrated to a version of the business that does not exist.

The same failure mode shows up around customer value. Executives often assume every unit of the software carries equal value to every customer, and that value scales linearly from landing to expansion. Neither is true in practice. One engagement started with a CEO who was certain of the first assumption. The product was imagery, and in his framing every image was equally useful to every buyer, it’s just an image after all. Research inside the engagement turned up a major customer whose use case told a different story. That customer cared about a narrow slice of the imagery, namely powerlines, and only because they paired that data with hurricane time-series forecasts to pre-stage crews before the next storm hit. The rest of what the software captured was irrelevant to them. Pricing that treated every unit as equally valuable was miscalibrated for buyers like that utility: the narrow slice of images they depended on was underpriced relative to its mission-critical value, and the rest was overpriced for image surface areas they never used. Buyers who actually needed the full dataset were closer to fair value. The mispricing hid inside the averages. In our engagements, we have yet to see a single case where every unit consumed carries equal value to every customer. Software usage almost never follows a normal distribution. It is power-law: a small fraction of users, accounts, or workflows generates most of the value, and the long tail is essentially noise. Pricing that averages across the distribution captures neither end accurately.

The opposite failure, value growing slower than price as a customer tenures, shows up at renewal. Long-tenured customers sometimes describe the current price as having reached “astronomical” levels and quietly decide they will not be buying more. Either way, the architecture can break the customer relationship while the internal metrics still look healthy.

Risk: Drawing conclusions from narrow or polarized input

Customer interviews and customer surveys are strong tools, when designed by someone who knows how to design them. Error rates from inexperienced researchers run high. Question framing biases the answer, sample selection biases the signal, and the interpretation step at the end is where the whole thing can land in the wrong conclusion. The common failure is listening too heavily to a customer group that is not representative of the core customer base, or over-indexing on a specific use case that shapes the whole design around a corner case.

Willingness-to-pay surveys in particular fail consistently for B2B software. The stated-preference methodology that works for consumer goods produces unreliable results when the buyer is a procurement team, the payer is finance, and the user is a third role entirely. Peer-reviewed behavioral economics research on the pain of paying confirms that visible per-unit pricing drives buyers to ration consumption even when the underlying product value is high. Any research method that ignores that dynamic will mislead the Define stage.

Risk: Under-valuing or over-valuing the offering

Under-valuation shows up most often as companies charging a flat annual maintenance fee against software whose value is continuously expanding. The customer keeps getting more, the price stays flat, and the gap between value delivered and value captured widens year over year until a renewal cycle forces a reckoning.

Over-valuation shows up in the opposite direction, usually from treating licensing as a spreadsheet exercise. List price × users = price paid looks clean but ignores that value does not scale linearly with headcount. Some users need the full product; some need a single dashboard; some are occasional access. Pricing the whole group at the same unit rate over-values the lightweight users, who then push back at renewal or quietly stop logging in. Neither direction produces a sustainable economic model. The architecture needs to reflect how different customer groups actually derive value.

Risk: Making the architecture too complicated

When every use case is accommodated with its own SKU, discount lane, or licensing term, the result is a pricing model salespeople cannot explain and customers cannot plan against. The cascade is predictable: reps lose the ability to defend value, so they discount to close; discounting becomes the default rather than the exception; customers learn to time purchases to quarter-end for the deepest discount; deal-to-deal price drift becomes impossible to manage; and customers who hear what others paid for the same thing lose trust in the company entirely.

Complexity also makes it harder for buyers to compare you against competitors, which shows up as deals slipping rather than deals losing. The buyer cannot put you cleanly on a spreadsheet alongside alternatives, so the decision keeps getting deferred.

Risk: Moving forward without visibility into the current state

Pricing decisions need granular visibility into what customers are paying for today. Overall deal size is not enough. One company we worked with had almost no visibility into the composition of their deals (products and services bought, implementation and professional services fees, discounts applied) because the sales system captured deal totals but not line-item detail. The reality was only recoverable through a document review that pulled the detail from contracts one at a time. The exercise revealed a very different pricing landscape than the reports showed, and the later stages of the engagement sat on much firmer ground because of it.

Without that baseline, every measurement of “did the change work?” is measured against a fiction.

Risk: Small tweaks that set off large problems

A small pricing change carries small risk, except when it does not. A CFO asked us to help raise prices for large-volume buyers by 35%, on the hypothesis they were leaving money on the table. The way it had been framed internally, this was a routine adjustment to the volume-pricing schedule. The math looked clean. Even at the right layer of the architecture, magnitude and speed both carry their own risk. Mitigation at Define

The work of mitigating these risks is rigor and breadth. Start from a blank sheet. Ask the right questions without assumptions about the answers. Go granular on the transaction data. Talk to customers, and to the customers’ customers, because a surprising amount of the real value is generated further down the chain than most companies assume.

One engagement started with a company whose value proposition was built around coordinating scheduled downtime for refineries. Following the chain outward to the refineries’ partners revealed that maximizing safety across the ecosystem of contractors and suppliers was as valuable as the downtime reduction itself. That insight reshaped the packaging, enabled premium pricing on higher-value features, and eventually produced a new product line the company had not imagined at the start of the engagement.

Reality-check the emerging strategy against interviews with customers who were not in the original research pool. Run the candidate architectures through a demand model that captures price sensitivities across the actual customer mix, not a textbook curve. The real one. The output of Define is a baseline (“old world”) and a set of directional alternatives (“new world”) that have been tested against the business before anything changes.


Stage 2: Deploy

A clean strategy does not survive execution by itself. Deploy is where the architecture meets the salesforce, the existing customer base, and the calendar. The risks at this stage are operational.

Risk: Inciting salesforce rebellion

The common failure mode is a launch meeting that announces the new offering, the new licensing, and the new pricing, and says nothing about how reps will hit their numbers in the new world. If the compensation plan has not been updated, if the deal desk has not been trained, if the talk track for handling objections has not been built, the salesforce will not defend the new architecture. They will quietly revert to the old one. The new strategy becomes a slide deck that marketing talks about and sales works around.

I once walked down the hall with a CEO to listen in on the enterprise sales team. The company’s edict was to move customers to the cloud product, but the sales compensation plan had never been updated to reflect that strategy. On a live call with a prospect, we paused outside the office and heard a rep — who couldn’t see us — convince the buyer to take the on-prem version because the cloud version wasn’t yet at feature parity. The rep then pivoted the entire conversation away from cloud and back to on-prem. The CEO was enraged. My response: what did you expect? He has a mortgage and bills to pay, and the commission difference between selling on-prem and cloud was extraordinary. You cannot ask your salesforce to absorb that kind of financial risk just because the executive team has issued an edict.

Another variant: giving sales a mission the team is not ready for. One company we worked with was preparing to raise prices in a customer group where the research confirmed there was real room to do so. But the salesforce had been winning new deals primarily through aggressive discounting — price negotiation was the lever, not value articulation. Asking that team to defend higher prices without retraining would have failed. The right sequencing was to rationalize discounting first and rebuild sales fluency around value, then revisit pricing once the new habits were stable. Risk: Damaging the recurring revenue stream from existing customers

Forcing every existing customer onto new terms at once is one of the fastest ways to damage a customer base — and the damage scales with the layer of the change. A revised discount schedule might surprise procurement. A packaging restructure might require re-signing paperwork and retraining the customer’s buyers on what is in each edition. A licensing-metric change forces the customer to rebuild their internal budgeting, forecasting, and usage-tracking workflows around a new unit. The bigger the layer, the more the customer has to rework on their side, and the more the transition plan has to absorb. Workflows and business processes are built around the legacy software and legacy pricing. A forced migration without a transition plan endangers not only the next sale but the maintenance and expansion revenue already on the books.

The opposite failure is being too generous on the transition. Letting existing customers keep their legacy pricing onto new offerings gives away value. If the legacy accounts originated in less-than-optimal deals — which is often the case, because the old pricing was the reason for the change — the transition is also the second and possibly last opportunity to bring those accounts back into alignment. The right answer is neither forced migration nor unconditional legacy carry-forward, but a structured transition horizon with the packaging designed to create gravitational pull from old to new.

Risk: Muddying or misinterpreting results

The temptation after launching a new pricing architecture is to also launch a new marketing campaign, a new sales lead algorithm, and a new enablement program in the same quarter. If deals look better than expected, no one can say which change produced the outcome. If deals look worse, the same problem in reverse — the new pricing gets blamed for results that were caused by something else.

The reverse failure is jumping to conclusions on too little data. A VP of Sales once called us convinced the new monetization strategy was broken because pipeline was behind. A small amount of digging revealed three specific reps were not following the new deal-desk process. Once that was corrected, results came in line. The pricing architecture was fine — the rollout discipline was the problem.

Mitigation at Deploy

Deploy rewards patience and sequencing. Build a comprehensive plan for the launch and stick to it. Pull the levers in the right order: compensation before training, training before launch, launch before measurement windows. Let enough time pass between changes that cause and effect can be separated. When evaluating results, collect enough data to distinguish noise from trend, and get to the transaction level — summary metrics hide the patterns that matter.

Expect the sales organization to need real support through the first cycle of deals in the new architecture. Working alongside reps on live deals is where pricing fluency develops. Stage 3: Defend

The newest stage in the framework is also the one most companies skip entirely. A pricing strategy that shipped well two years ago and never got touched again is almost certainly underperforming today. The market moves, the competitive set moves, the customer mix moves, and the architecture that was optimal for the old conditions drifts out of alignment with the new ones. Defending the work is how the investment in Define and Deploy compounds rather than decays.

Risk: Allowing entropy to set in

Market conditions change. Competitor moves change. The shape of the customer mix changes as the company grows or pivots. A monetization strategy that is not being actively monitored and adjusted will drift from optimal into progressively looser fit, and the drift is invisible from summary metrics until it is already a problem at the deal level.

Entropy is especially dangerous because the reasons companies let strategies go stale are usually not strategic. They are operational. The team that built the original architecture has moved on, the instrumentation that fed the original analysis was never wired into ongoing monitoring, the governance process is a quarterly ritual rather than a continuous discipline. The longer the gap, the more the next intervention will cost, and the more of the original work will need to be repeated from scratch.

Risk: Losing the visibility signal

The Define stage succeeds when granular transaction detail is available. The Defend stage fails when that detail stops being captured. Changes in price sensitivity, shifts in purchasing behavior, and early signs of packaging fit problems all show up first at the transaction level. If the system of record lost that granularity (because of a CRM change, a sales-ops reorganization, or a plain inattention), the operating team is making decisions on the summary data the Define stage specifically warned against.

Defending the architecture requires the same instrumentation that built it to keep running.

Risk: Capability leaving the organization

A common pattern is for the pricing capability built during Define and Deploy to live in one person or one consultant, and when that person leaves, the capability leaves with them. The organization inherits the outputs of the work (the packaging, the price book, the discount governance) without the judgment that produced them. The next decision that requires that judgment defaults to the prior habits, which are the ones the engagement had been built to correct.

Defend is where capability transfer matters. The pricing expertise has to be inside the team that will operate the architecture day-to-day, not exclusively in whoever built it.

Risk: Re-engaging for the same problem two years later

The clearest signal that Defend has failed is a company that comes back for a second engagement on a problem the first engagement was supposed to solve. It happens often enough to be worth naming. The first engagement built the architecture. The second engagement rebuilds it because nothing about the operating model, the governance process, or the team’s capability was set up to maintain what the first one produced.

Mitigation at Defend

The mitigation is continuous visibility and continuous capability. A strategy that ships without an implementation plan. A set of recommendations from a consultant is a good start, and not enough on its own. Recommendations that the company has to translate into changes to the CRM, the deal desk, sales enablement, and the financial reporting stack will stall at the translation step.
